Get Your House in Order Before the Agents Arrive
AI agents can only work the way you do if your data, processes, and risks are clear enough to follow. Before you hand off the work, clean up the system.
Many small businesses have patchwork processes, documentation, and even ownership roles. This works today, even when it feels messy, because people are very good at sizing up the mess, creating order from the chaos, and completing a task.
LLMs, however, still struggle with this. They require some structure and good instructions to complete a task that a human can intuitively handle. Even when they are able to bring some coherence, the result is never the way you would have done it.
But when we think about agents helping us run our business, the thought of working inside someone else’s framework sounds awful. Worse, it just takes the gains we get from cutting SaaS applications from our stack and moves them into a new vendor, even if that “vendor” is an internal locally operated LLM. We trade the autonomy of running our business the way we want for convenience. That’s the SaaS trap in a different form.
You worked hard to build your business. You own it. You decide how it operates, which fork in the road to take, which clients and services are worth pursuing. Don’t bend your will just for convenience.
So do the unglamorous work first.
Three things are worth getting straight before you hand anything off.
Your data and folders, so there’s one source of truth an instruction can actually point to instead of a dozen half-named versions.
Your processes, the way you really work, pulled out of your head and written down, judgment calls and all, because that’s what makes the work yours instead of generic.
Your footguns, the handful of places where a wrong move is expensive or permanent, flagged so a human stays in the loop while everything else runs fast.
That’s the whole job. None of it is glamorous, and honestly it might be a real spring cleaning, but it’s the part that decides whether agents work the way you do.
When you take the step of cleaning your data, organizing your process documents, and getting the house in order, the instructions you give an agent are easy to follow, and it gets done your way. This one small step, okay, it might actually be a big spring cleaning job, is what’s going to let you run AI agents that actually do what you ask or instruct.
That’s the payout: reduced mental stress, faster process, and even agentic work on your behalf.
